A customer asked us to help with the transition of overhead costs into cost-of-sales i.e. reduce fixed costs and turn them into pay per end user transaction.
They had their own data-centres and a lot of on-prem, non-web applications, so this project was going to be long term.
Cloudifying all the services was also not an option for all services as some of the (international) sites did not have reliable internet connection (and yes it was the 2010s!).
We ran many workshops with the various teams and developed a migration strategy with key risk points identified (with mitigations of course). We developed a roadmap for some of the more critical systems.
